How to Choose a Nearshore BPO: A Buyer's Checklist
Most outsourcing disappointments were visible in the sales process. The vendor could not answer a specific question, so the buyer accepted a general one. Here is the checklist we would use if we were buying, with the answer a good partner should give.
Team and people
- Are the agents dedicated to us? The answer should be yes, in writing. Shared queues are a different product.
- Who leads the team and how many agents per lead? Expect a named team lead and a ratio you can live with.
- What happens when an agent leaves? Replacement and retraining should be the vendor's cost, with a backfill time commitment.
- Can we interview or approve agents? For specialist programs, you should be able to.
Quality
- How often will we calibrate together? Weekly is the right answer. Monthly is a report, not a program.
- Can we see recordings and scorecards ourselves? Yes should be unconditional.
- How much coaching does each agent get? Ask for hours per agent per week, not "ongoing coaching".
Compliance and continuity
- Will you sign a BAA / complete our security questionnaire? Yes, and ask how fast.
- Show me, do not tell me. "HIPAA certified" is a red flag because no such certification exists. "SOC 2" should come with an attestation status and an auditor, or a candid "in progress". PCI DSS should come with a level and a validation method.
- What is your continuity plan? Multi-site, power, connectivity, and what happened during the last major event.
Commercials
- Is the quote itemized? Agents, leadership, QA, setup, technology and any premiums, separately. Benchmark it against published ranges.
- Can we flex seats and exit cleanly? Seasonal flexing and a reasonable notice period should be standard.
Then check references
Ask for two clients of similar size and industry, and ask them about month six, not month one. Attention is easy to give during launch; the question is whether it lasted.
