Call Center QA Scorecard: A Template You Can Use
A quality scorecard is only useful if it changes what agents do next week. Most do not, because they measure everything equally, nobody calibrates on them, and the scores arrive too late to coach. Here is the structure we use, which you are welcome to copy.
The template

| Accuracy | 20% | Correct information, correct process, correct notes in the system. |
| Compliance | 20% | Required disclosures, verification steps, data handling. Often scored pass/fail with an automatic fail on a miss. |
| Customer experience | 20% | Tone, empathy, clarity, ownership. Would you want this agent to call your mother? |
| Efficiency | 10% | Reasonable handle time and hold use, without rushing the customer. |
For sales programs, add a revenue category and weight it alongside customer experience so an upsell that creates a complaint is scored as a miss, not a win.
Scoring rules that keep it honest
- Define every line. "Showed empathy" means nothing. "Acknowledged the customer's frustration before troubleshooting" can be scored.
- Use auto-fails sparingly and clearly. Compliance misses and rudeness, nothing else.
- Sample randomly across every agent every week, plus targeted reviews after complaints.
- Calibrate weekly. Team leads, QA and the client score the same interactions, compare, and align. Without this the scorecard drifts within a month.
- Coach within days. A score an agent sees three weeks later teaches nothing.
The mistakes we see
Twenty categories with 5% each. Scores that live in a spreadsheet the client never sees. QA analysts who are not the people coaching. And scorecards that reward speed, which produces fast, unresolved calls and a second call tomorrow.
